It's 13:40. The guest for Villa Kenanga lands at 14:00 check-in, and nobody can tell you whether the pool towels were swapped. The cleaner says she did Room 2. You meant Room 3. The checkout guest left at 11:45, not 11:00.

The three failure modes
1. Nobody knows the list. The plan lives in your head or in a scrolled-away chat message. Cleaners start late because they're waiting for "which rooms today?"
2. Same-day back-to-backs. Checkout 11:00, check-in 14:00, three hours, one cleaner, two other units on the list. Any delay cascades.
3. No proof of done. "Done, boss" is not evidence. You find out the shower drain was skipped when the review arrives.
Each one has a fix that costs nothing but discipline.
A daily rhythm that holds
Step 1
Night before, 20:00
Build tomorrow's list from real check-outs and check-ins, not memory. Mark every same-day turnover in bold. Send the plan to the team chat before you sleep.
Step 2
08:00 — start
Cleaners reply with the units they're starting. Restock bags are packed: linen sets, amenities, bin liners. Anything missing gets bought now, not at 13:30.
Step 3
11:00 — checkout
Confirm each unit is empty before anyone enters. A late guest goes into the chat immediately so the order can change.
Step 4
14:00 — check-in
Every arriving unit has photos and a "done" by 13:30. Half an hour of buffer is your insurance against a slow handover.
Step 5
16:00 — review
Ten minutes: check photos, note damage and low stock, close the day. Tomorrow's problems are cheaper today.
Checklist by room zone
Cleaners skip what isn't written down. Keep the list short enough to actually use.

Photo evidence rules
Photos only work if they're consistent. Four rules:
- Same angle every time. Take the shot from the door, so you can compare with yesterday.
- Photos after cleaning, never before. A messy "before" proves nothing.
- Damage gets a close-up plus a wide shot, so you know where it is.
- No photo, not done. Say it once, then hold to it.
When the day slips anyway
Something will run late. Decide the escalation in advance so nobody improvises at 13:45:

no photos yet? Message the arriving guest now, not at 14:05. Offer a cold drink and bag drop.

Keep a spare set per unit
One full linen set and one amenity kit stored in each unit turns a missing laundry delivery from a crisis into a non-event.
Same-day turnovers and late checkouts
Same-day units go first, always. If a cleaner has a vacant unit for tomorrow and a 14:00 arrival today, the arrival wins.
For late checkout, decide before you agree. Only say yes when the unit has no arrival that day. If it does, offer a bag drop instead:
Hi Anna, we'd love to help. Our next guests arrive at 14:00, so we can't extend the room, but you're welcome to leave bags with us until 16:00.
Early check-in works the same way in reverse: only possible if the previous night was empty.
Cluster properties by area
Above about 8 units, travel time eats your day. Group units into clusters a cleaner can walk or ride between in under 10 minutes, for example "Canggu north" and "Berawa". Give each cluster one lead cleaner and one shared list.
Rules that keep clusters honest:
- One cleaner owns a cluster per day; no jumping between areas.
- Same-day turnovers spread across clusters, not stacked on one person.
- A spare cleaner floats for days with more than 3 back-to-backs.
What to share in the team chat
One message per cluster in the morning, nothing more. A good one looks like this:
