The Upsells Hiding in Your Calendar
The best upsells aren't in guest messages. They're in the gaps next to your bookings: a free checkout afternoon, an empty next night, a vacant room before arrival.

Most hosts look for upsells in the inbox. A guest asks about airport transfers, so you offer a driver. A guest mentions a birthday, so you offer a cake. Fine, but those moments are rare and you can't plan around them.
The upsells that pay every week are already sitting in your calendar. They are the empty spaces next to a booking: the morning nobody arrives, the night nobody books, the afternoon the room stood empty the night before. Look at the gaps, not the chat.
Three gaps worth money
1. Checkout day with no arrival. The guest in Villa Kamboja leaves at 11:00 and the next guest arrives tomorrow. Your cleaner can do the room at 16:00 just as easily as at 12:00. Those five hours are free inventory.
2. An empty night right after a stay. The family in Room 3 leaves Thursday, and Thursday night is still open three days out. It probably won't sell at full price now. An extra night for the guest already in the bed costs you one clean, not two.
3. Arrival day after a vacant night. Tonight's guest lands at 08:00 and the room was empty last night. It's already clean. Letting them in at 10:00 instead of 14:00 costs you nothing but a quick check.
The math, with an example rate
Say the live nightly rate is IDR 1,500,000. These percentages are only starting points; you choose your own.

Two late checkouts and one extra night a week on a single villa is about IDR 2,100,000 you would not otherwise have earned. Across four listings, that is roughly IDR 8,400,000 a week, and the extra night also saves you one full turnover.
Price from the live rate, not your base rate. A late checkout on a Saturday in high season is worth more than one on a Tuesday in February.
When not to offer
The gap has to be real, and the turnover has to fit. Skip the offer when:
- Someone arrives the same day, even late. A 21:00 arrival still needs a clean room, and a 16:00 checkout leaves your cleaner a tight window.
- The empty night is likely to sell at full price. Three days out on a holiday weekend, hold it.
- The cleaning team is already stretched that day. Four checkouts and one cleaner means no late checkouts.
- The guest has been difficult. An upsell is a favour you charge for; you don't owe it to everyone.
- The listing has a minimum stay that makes a one-night extension awkward on the channel.
- The room was empty last night but has a maintenance job booked for the morning. Fix the tap first, sell the early hours second.
If early check-in won't fit, offer a free luggage drop instead. It costs nothing and the guest remembers it.
How to word it
Short, specific, easy to say yes to. Give a time and a price, and make "no" cost nothing.
Hi Sarah, no one checks in after you tomorrow, so you're welcome to stay until 4pm instead of 11am. It's IDR 375,000. Just reply yes and I'll let the team know.
Hi Tom, Thursday night is still free in your room. If you'd like to stay one more night, I can do it for IDR 1,350,000, 10% under the usual rate. Let me know by tonight.
Hi Ana, your room is ready early. If you land in the morning you can check in from 10am for IDR 300,000, so you can shower and rest instead of waiting.
Timing
- Late checkout: offer the evening before departure, around 18:00. Earlier and plans aren't set; later and they've packed.
- Extra night: offer two to three days before checkout, while the guest can still change flights.
- Early check-in: offer one to two days before arrival, once you know the night before stays empty.
Put a deadline on it. "Let me know by tonight" protects you if a booking for that gap comes in.
A simple weekly routine
Step 1
Monday: scan the next seven days
Mark every checkout with no same-day arrival, every vacant night after a stay, and every arrival after an empty night.
Step 2
Check cleaning capacity
For each gap, confirm the clean still fits the cleaner's day. Drop any offer that doesn't.
Step 3
Send offers on time
Use the timing above. Copy the templates and change the name, time and price.
Step 4
Friday: count the yeses
Note what sold and at what price. Adjust the percentage next week, up or down.
Mistakes we see
- Discounting too much. 40% off an extra night teaches guests to wait for deals. Start small.
- Offering when cleaning can't fit. A late checkout that pushes the next clean into the dark is a bad review waiting to happen.
- Forgetting the channel. Extensions must go through the booking channel so the calendar stays correct everywhere.
- Offering to everyone. One well-timed offer beats a blanket message.
Rule of thumb
If the room would sit empty and the cleaner has time, it's an upsell. If either is false, it's a risk.
